Stop asking open questions. 'When is everyone free?' has infinite answers and nobody wants to go first. Replace it with three specific windows. 'Can you do Sep 12-14, Sep 26-28, or Oct 3-5? Reply by Thursday with your top two.'

Deadline inside the question. Binary format. Tag three people by name instead of the group.

Open questions die. Closed questions get answered.
